Custom internal tools for small businesses

Automate the work that's eating your week.

WatershedOps builds the internal systems small businesses run on, the reporting, data, and repetitive busywork that quietly eats your week. Built once, runs on its own, handed back to you working.

What we build

One Direction. Three Depths.

Every engagement moves the same direction: toward a more efficient, more profitable, more competitive operation while AI is still early. The only question is depth. The AI Stack Audit is the shallow end: we map everything you run, you make the changes. The Tool Sprint is mid depth: we build your tools one at a time, at your pace. The Fractional CAIO, our premier service, is the full depth: we draw the map, roll it out piece by piece, and lead your AI use as the market moves.

One-time · one week

The build. One tool at a time, at your pace, owned outright.

  • You own it outright
  • New builds and upkeep, ongoing·
  • A standing seat in your leadership·

Wade in as deep as you want. Nobody is pushed past their depth. The audit and the sprint stand alone, and each credits toward the next depth if you decide to take it. Operators who already know they want AI running across the business start directly at the Fractional CAIO.

The details, up front

Timeline. Our target is delivery one week from kickoff for a single tool scoped tight. Larger connected builds get their own timeline, set with you before we start.

Common sprint builds. Reporting suites, billing prep, owner statements, onboarding wizards, cross-platform sync. Yours gets scoped to your operation, not our guesses. Billing automation excludes vacation rental trust accounting.

Billing. Work beyond a sprint runs hourly with project caps and a hard stop-and-talk at 80% rule. You never get a surprise invoice.

After delivery. Tools arrive finished and fully yours. Want one kept tuned as your business shifts, without the full CAIO seat? Ask about a light support package on the call.

How it works

One process, seven steps, three services.

We're advisors first. Our job is cutting through the noise of AI and software so you don't have to sort it out yourself. Here is the whole path from first contact to a standing AI seat, and exactly where each service picks up.

AI Stack AuditSteps 1 to 3
1

You fill out the onboarding wizard

Background on your business, your team, and the software you run day to day, so we start already knowing your setup instead of guessing.

2

We analyze everything you run

Every piece of software and every process you flagged gets mapped and ranked by value against effort. This is where we find what is most worth building first. Not our best guess. Yours.

3

You get the roadmap

A written keep, build, or kill list for your whole operation, ranked and priced in plain language. You decide what happens next, with us or on your own.

Tool SprintSteps 4 and 5
4

You walk us through the process, on camera

You show us the work you want off your plate, live. We record it. That recording sets your baseline, the real time it takes today, and makes sure nothing about how you actually work gets lost when we rebuild it.

5

We build the tool and hand it over

This step is ours. The tool gets built around your categories, your fields, your workflow, not a generic template with your logo dropped on top. You review and approve before anything goes live, and the finished tool is yours outright.

Fractional CAIOSteps 6 and 7 · ongoing
6

We maintain, update, and connect your tools

Everything we've built stays current and working together as your business shifts. Your team also gets hands-on guidance for using AI well in their day-to-day work, not just tools that run in the background.

7

We track your industry and keep you ahead

We watch what's changing in AI and in your industry, tell you what actually matters for your business, and deliver a fresh keep, build, or kill report every quarter so the roadmap never goes stale.

Where each service stops: the AI Stack Audit is steps 1 to 3. A Tool Sprint carries through step 5, with the audit included. The Fractional CAIO covers all seven and repeats the cycle every quarter.

Own your tools

The tools we build belong to you. Outright.

Are you paying every month for software built for everyone but you, full of features your team never touches? Rented software serves the widest possible market. A custom tool gets built once, does exactly what your business needs, and is yours from the day we hand it over. No subscription, no seat fees, no renting it back. Here is where that trade pays off.

Bloated project management suites

Paying per seat, per month, for a platform stuffed with features your team scrolls right past. A lean board built to your actual workflow, run in-house, costs you once and never raises its own price on you.

The catalog half of your platform

If a big slice of what you pay a platform for is just keeping an organized catalog, properties, assets, contacts, inventory, whatever your business needs to track, that slice can be its own tool you own, kept current automatically, with no seat fee attached.

Monthly reporting and dashboards

Renting a reporting platform to show you your own numbers adds up quietly. A report that pulls only what you need, on your schedule, gets built once and then runs for the cost of nothing.

Bring us your subscriptions.

Show us what you actually pay for every month and the handful of features your team truly uses. If we can rebuild that slice as a tool you own, without the confusing extra fluff you never touch, we will tell you straight, and roughly what it takes.

Some things you should keep renting, and we will say so.

We work on the systems your business runs on every day. But the high-risk, sensitive pieces, your booking engine, your payment processing, anything regulated, stay with the specialist companies built to run them and carry that liability. We will tell you plainly when renting is the right call. The target is the bloated middle layer you have outgrown, not the foundation.

Want new features later? We add them per tool or by the hour. The tool stays yours either way.

Before and after

What a workflow looks like before and after Watershed.

Take one recurring piece of work, monthly reporting, billing prep, a data cleanup, and here is the shape of the change. Once the tool runs it, nobody volunteers to go back to the spreadsheet.

Upstream

Before: you do it by hand

  • Reports assembled by copy-paste across four tools
  • The CRM is a graveyard nobody trusts
  • Billing prep eats hours of pulling and calculating
  • One person holds the whole process in their head
  • Growth means more hours, not better margins
the divide
Downstream

After: the tool does it

  • Reports build themselves and land in your inbox
  • Clean data flows between the tools you already use
  • Billing prep arrives as a draft, ready for your review
  • The process lives in software, not in one head
  • Growth costs nothing extra to run

Solutions by industry

Built for how your industry actually runs.

Common starting points by vertical, drawn from real operator workflows. The exact build depends on the software you already run, which we map before the first call. These are where we look first, not a fixed menu.

Where we draw the line

Some work carries regulatory or fiduciary risk that no automation should own. We route around it on purpose, and we tell you why.

  • No trust accounting or money movement. Vacation rental billing, escrow, and owner disbursements stay with your PMS and your accountant. Non-negotiable.
  • No tax prep or filing. We get your numbers clean and ready. The filing stays with a CPA.
  • No legal documents. Contracts, waivers, and lien releases are lawyer territory.
  • No regulated compliance reporting. HIPAA, PCI, SOX, FINRA, alcohol excise, and food safety are out of scope.
  • No high-stakes AI decisions. Nothing that decides hiring, housing, healthcare, or credit. People decide those.

Part of the Crystal Springs watershed.

Watershed Operations removes the dams that slow a business down. We align your workflows and your revenue streams, clear the busywork out of the channel, and what that opens up is capacity.

Crystal Springs Marketing fills that capacity. Email strategy, campaigns, and automation that turn your list into revenue, from the team that has run email programs for hospitality brands for years. One house, one standard, two sides of the same current.
